No ad budget, no bought followers. What actually works for small Pakistani stores going from a handful of sales to a hundred orders, and when to start paying for reach.

You have a store, you have stock, and you have made four sales, three of them to your cousins. This is the part nobody warns you about. Building the shop was the easy half.
Here is how small Pakistani stores get from that to a hundred orders, without an ad budget and without buying followers.
Stop posting products, start posting proofOpen the Instagram of almost any struggling small store here and you will see the same grid: product on white background, price in the caption, three hashtags, posted daily. It gets forty likes, all from people who already follow you.
The content that actually moves product in Pakistan is not the catalogue shot. It is the stuff that answers a doubt.
The unboxing, filmed on a phone, showing exactly what arrives
The fabric being pulled, stretched, washed, held up to light
You packing today's orders at 11pm, with the addresses blurred
A customer's message screenshot, with permission, saying it fit
The thing going wrong and you fixing it
People here are careful with money and they have been burned by online sellers before. Every doubt you remove is worth more than another pretty photo. Show the product moving, show it being used, show a real person behind the account.
Reels are still the cheapest reach you will ever getOrganic reach on a static post is close to dead. Reach on short video is not, and it does not care how many followers you have. A 15 second clip from an account with 200 followers can reach 30,000 people if it holds attention for the first two seconds.
You do not need a videographer. You need volume and one good hook. Post four or five short clips a week, keep them under 20 seconds, put the interesting thing at the very start, and use audio that is trending in Pakistan rather than globally.
Most of them will do nothing. One in fifteen will do something strange and good, and that one will bring you more orders than the previous month of grid posts. This only works if you keep going long enough to hit that one.
Make the path from post to order two steps, not fiveSomeone sees your reel, likes it, and wants to buy. Count how many things they have to do next. If the answer is "go to profile, tap link, find product, add to cart, fill six fields", you will lose most of them.
Fix the obvious leaks:
Put the direct product link in your bio, not just a homepage link
Reply to every comment asking "price?" with the price, publicly. Do not say "DM kar dein". That kills the comment and the next person's curiosity.
Set up WhatsApp Business with your catalogue in it, so a person who messages you can see products without leaving the chat
Keep your checkout short. Name, phone, address, city. Nothing else is required to ship a parcel.
A big share of online sales in Pakistan still closes in a chat window, not on a product page. That is fine. Just run it properly.
Reply fast. Within the hour during the day. Most buyers here are messaging three sellers at once and the first useful reply usually wins.
Save three or four canned replies for the questions you get every day: sizing, delivery time, delivery charges, and whether the colour matches the photo. Send a real photo or a short voice note when someone is unsure. It converts better than a paragraph of text.
And when they are ready, send them to checkout rather than taking the order in chat. You want the order in your system with an address that you did not transcribe by hand at midnight.
Confirm every COD order before you ship itThis belongs in a marketing article because a return is a lost sale that also cost you money. Roughly one in five COD parcels in Pakistan comes back undelivered, and a good chunk of those were never serious orders.
A WhatsApp message within an hour of the order, along the lines of "Assalam o alaikum, confirming your order for X, total Rs Y, cash on delivery, shall we dispatch today?", filters out a lot of that. If they do not reply after two attempts, hold the parcel.
Sellers who do this consistently report cutting their returns close to half. That is the same as a large increase in revenue, except you did not have to find a single new customer for it.
Your first hundred customers are also your next hundredGetting a new buyer costs money and effort. Getting an old buyer to come back costs a message.
Once someone has ordered, you have their number and their address. Use that carefully and it becomes the most valuable thing you own:
A message a week after delivery asking whether everything was fine. Not a sales pitch, an actual question.
A broadcast list on WhatsApp for people who bought, with new arrivals before you post them publicly
Early access on a restock of the thing they already bought
A small thank you note in the parcel with a code for their next order
Do not spam a broadcast list daily. People block quickly and you do not get that number back.
When to start paying for adsNot yet. Ads amplify whatever is already happening. If your organic posts convert nobody, paid traffic will convert nobody, faster and more expensively.
Wait until you have a product that people ask about without prompting, a checkout that works, and some idea of what a customer is worth to you over a few orders. Then start with Rs 500 to Rs 1,000 a day on the single piece of content that already performed organically. Do not create a new ad. Boost the reel that people already responded to.
